AI in CMS

Butler High School’s culinary teacher, Chef Walker, pulls up a story he found with Gemini: a man salvages an abandoned food truck from a junkyard, drags it to the streets of Atlanta and starts selling meals on DoorDash — no health inspection, no certified kitchen, no permits.

Within minutes, his class is reviewing ServSafe protocol and debating inherent risks with this real-world example.

That kind of moment, where AI sparks genuine student engagement that’s driven by innovative lesson planning, is exactly what Charlotte-Mecklenburg Schools (CMS) set out to build. But getting there required a lot of groundwork first.

Listening Before Launching

CMS didn't begin with tools. We began with questions.

Over several months, the district conducted focus groups, interviews and a community survey that drew more than 10,000 responses — 75% from families. The message that came back was consistent: people were curious about AI, but cautious. They wanted academic integrity protected and human connection preserved.

Students were direct: Don't just give us tools — teach us how they work. Staff echoed the same ask: Train us. Don't just hand us tools.

Those responses shaped the district's core AI vision: technology should strengthen the work of educators and deepen connections between staff, students and families.

Literacy First

Before anyone in CMS got access to AI tools, they had to understand what they were agreeing to by using one.

"If people don't understand that when they click 'login with Google', even though it's a free tool, what are they signing up for?" says Rebecca Lehtinen. "They're paying with their data. And if that tool is not approved by our district team, the data goes somewhere we have no control over."

That concern drove CMS to adopt a "Literacy First" philosophy: no AI access without training on ethics, limitations and data privacy first.

The Ocean Metaphor

To scale that training across a district of more than 14,000 impacted staff members, CMS built a tiered professional learning model they describe as exploring the ocean.

"Snorkeling" is the foundation — baseline training for everyone. Students work through a Digital Citizenship and AI Literacy curriculum. Staff complete an asynchronous course covering AI basics, guardrails and privacy. All 14,000 staff members have now finished it.

"Deep Dive" goes further. CMS selected 30 AI Champion Schools and 60 Central Office AI Champions to test real-world use cases with district-approved tools. The district wasn't hunting for tech experts — they wanted curious, growth-minded people willing to figure things out and teach others.

The results have been tangible. At Mint Hill Elementary, staff built an app that dramatically improved carpool efficiency. At Northridge Middle School, teachers generate custom visuals — like an image of a pool's circumference — to help students grasp abstract math concepts. In the human resources department, AI helps staff appropriately align the tone of emails before they're sent. Each of these strategies is being documented into "AI Use Case Playbooks" for district-wide sharing.

Where Things Stand Now

CMS is approaching the third tier, bringing remaining schools into the fold using those proven playbooks as a starting point. But even as the tools scale, the district is firm on one thing: AI assists educators; it doesn't replace them.

Every playbook includes a final section of reflective questions designed to keep human judgment in the loop. "You still have that fine-tooth comb that educators touch to the work," Lehtinen says.

The Bigger Picture

The end goal isn't AI integration for its own sake. It's students walking across the graduation stage ready for what comes next — enrolled, employed or enlisted.

To make sure those two things stay connected, CMS launched a Superintendent AI Advisory Council, bringing together higher education institutions, businesses and community partners to align the district's K-12 strategy with where the workforce is actually heading.

"We're moving from foundation to integration," Lehtinen says. "So are we setting up our students for success when they graduate?"

Based on everything CMS has built — the listening, the training, the guardrails, the playbooks — the answer is yes.
